Automate your user administration and drop the “copy strategy” to keep up with the Joneses. Why companies outsource their SAP work. Don’t just copy your SAP governance model. 
The operations of SAP in large companies are in most cases based on the same template. Most companies do not consider what really best practice is, but is simply copying a similar strategy as the Jones to keep up with them.   The options for optimizing the SAP operations o Outsourcing -To get the same services for lowest rate. o The globalization of SAP services has impacted most companies o Lean optimizes your processes. o Automate what can be automatically based. Outsourcing Outsourcing is when a company decides to contract another company service bureau to handle the operation of one or several business processes, When a company decides to outsource a previously performed internally IT process it is normal done because the company is seeking cost efficiency. The practice of purchasing a business function, instead of providing it internally, is a common feature of most companies today. The term outsourcing became real popular around year 2000 and has been used ever since as a survival strategy for those companies who seeks to get their products at the lowest costs to the market or as in the case of IT at the lowest cost per service.  An outsourcing deal in the SAP area normally involves the transfer of the employees involved to the outsourcing business partner. The reason for outsourcing is also to secure access to SAP resources which in e.g. the years up to 2000 was a serious problem for SAP. This is also why SAP during these years was mass producing consultants though their academies. The definition of outsourcing covers both foreign and domestic contracting. When the outsourcing covers foreign contracting it is known as offshoring, described as "a company transfers their onsite services out of their business and relocate it to another country, normally due to cost efficiency. In SAP the outsourcing is normally combined with offshore services due to cost efficiency. The globalization of our compnies has made offshore services very tempting and it has impacted a lot of companies, especially because of the low rates offered. But to outsource your processes without making them more efficient will not make you better than the Joneses.. you will only be able to keep up with them. Lean optimization Lean is an ongoing process where you maximizing value while minimizing waste. Simply, lean means creating more value in operation with fewer resources, less time, less costs. An organization, which is based on a lean philosophy will always focus on the key processes and seek to continuously make these more efficient. To work with a lean strategy the organisation will focus on optimizing the technologies used, the organisation structure, the process flows and those services, which are needed across the service chain for optimization. You will seek to eliminate waste along the service chain, instead of optimization at isolated points. Lean will build on processes that need less resource, less time and less costs to accomplish products and services. In SAP connection LEAN is not really used. We are documenting our governance models, the customization, developments and the costs of services, but are rarely focusing on optimizing the business processes with the help of making SAP lean. SAP is an ERP platform with a huge amount of opportunities for optimization, but for some reasons most customers/ consultants don't use the opportunity to optimize their business processes. One of the reasons is because we want to "keep up with the Joneses".  If the competitor ("the Joneses") has chosen a specific strategy such as offshore and outsourcing then we are likely to choose the same strategy. Those consultants we spare with are the same as those the "Joneses" are using and they will also point at the outsourcing as the right strategy because they have experiences with it .... But is this really what is best? short comment on the outsourcing strategy: If you want this to be a success you will need to keep an internal team of "spitzen klass" consultants, who is able to control your deliveries from your offshore partner. Those processes you have chosen for outsourcing must be well proven and efficient so you know exactly what you expect of the delivery. It can be basis functions, transport management, user administration, ABAP development. The success of outsourcing depends on your company ability to control the deliveries. You must also keep an control of the outsourced procedures and organisation with sample test of services e.g. a SAP functional development -who was involved? How many developers, coordinators, managers?, how many hours was spent? Was the development on target and within budget? Automate what can be automatically based. We are implementing SAP time after time but we rarely spent time on making the implementations efficient in operations. Most consultants and customers are satisfied with implementing SAP functionality according to the requirements, which does not take into account the operation of the system on a day to day basis. We have all opportunities to automate an SAP system when we start implementing it. Don't accept operations from consultant, which is based on manually steps performed in operation if there is an option for automatically based operations. Manually based steps will always be lost in transition or knowledge transfer and when the steps are not performed it will punish your business with errors. When you plan to implement a new SAP product consider whether your base configuration and operations are stable and solid enough for this add on. If your basement is fragile it will crack and create a failure for your new implementation. E.g. a GRC implementation. If your SAP security is atomized with 1000 of roles and you believe GRC rule set will help you, then you will fail because all you are doing is transferring unnecessary complexity of your roles to your rule set up, which also must be maintained. So before you consider the add on such as GRC on top of your SAP security solution make sure the security solution is simple, transparent and solid. The simpler your authorization solution is the easier it will be to set up automatically role assignment based on your users attributes. For user administration you will always have a benefit in automate your processes because your outsourced team will consist of mainly generalist and a few specilaist. The generalist will not have technical knowledge for e.g. HCM functionality and can therefore not analyse if the issue raised are due to authorizations or master data. To avoid these situations where tickets are raised and not solved, but only sent back and forth between several functionl support teams you must automate those processes you can automate.
